AI consulting for owner-led UK businesses

Your business runs on what's in your head. Let's make it an asset.

Expul is an AI consultancy for owner-led UK firms. We turn your quotes, files, mailboxes and know-how into a knowledge system your whole team can use — we call it the AI spine — starting with a half-day workshop to find the first project that will pay back. Your material, not the internet. An AI spine, not an AI toy.

The problem

In most small firms, the owner is the system

The pricing logic, the customer history, the way jobs actually get done — it lives in one head. It works, right up until it doesn't. Every quote waits on you. Every awkward customer question comes to you. Growth stalls at the limit of one person's day.

What happens to the business if you're ill for a month? What is it worth to a buyer without you in it?

A business that depends on its founder's memory is hard to scale, risky to run and worth less when you come to sell — a buyer pays for a company that runs without its founder. That's the difference between selling a company and selling a diary.

What we do

Two services. One starts the other.

Everything begins with a fixed-price workshop, so you find out whether AI will pay back in your business before you spend real money on it. If it will, we build and run the system for you.

AI opportunity workshop

Half a day with you and your team. You leave with the firm map and a ranked list of first projects.

Who does what today, where the knowledge sits, what the AI should retrieve and draft for each person — and which build pays back first. Fixed price, confirmed in writing before you book. No retainer, no platform subscription.

AI knowledge system

Your documents, mailboxes and records indexed once and put to work, with the first workflow live in weeks.

We build the spine, deliver the highest-return workflow from the map with a payback estimate up front, then run and extend it for one predictable monthly fee that includes the AI costs.

The approach

The AI Spine: one system of knowledge for the whole business

We take the material your business already has — quotes, job files, mailboxes, records — and index it once, tagged properly, with access scoped per person. On top of that sits AI that answers from your material, not general internet knowledge, and drafts the work your people spend their days on.

Your material, not the internet

The AI retrieves from your own indexed knowledge base. Answers come with the source attached — a real quote, a real file, a real precedent from your own history.

The firm map

We map every person in the business: what they actually do today, what the AI must retrieve to help them, and what it should draft for them. AI built around your people, not bolted on.

Nothing leaves unreviewed

Every output is a draft for a person to check. The owner keeps sign-off. The AI does the assembling and the remembering; your people do the judging.

Who owns what. The software belongs to the supplier. The AI model belongs to its provider. The method belongs to you — your way of pricing, choosing, checking and delivering, written down and running every day. Keeping those three apart is what makes the know-how yours: a recorded asset with an author, a date and a history, rather than a habit in one person's head.

AI for a small business isn't about replacing people. It's about capturing what your best person knows and putting it beside everyone else, every day. The knowledge stops being key-person risk and becomes a durable company asset. The business stops depending on memory.

How it works

Four phases. You never sign up blind.

Each phase is priced on its own, quoted before it starts, and earns the next. The entry point is a fixed-price workshop — not a retainer, not a platform subscription.

1

Map

A half-day workshop with you and your team. You get the firm map — who does what, where the knowledge sits — and a list of first builds ranked by return.

2

Spine

We index and tag your knowledge base — quotes, files, mailboxes, records — with access scoped per person. Quoted after the map, so you know exactly what you're buying.

3

First build

The highest-return workflow from the map goes live in weeks, not quarters — quoted with a payback estimate up front.

4

Run & extend

A monthly fee that includes the AI costs. One predictable number, nothing metered. Improvements prioritised to ROI and shareholder value.

One predictable number The knowledge system →

How to think about the cost: a part-time admin runs £12–15k a year; a junior estimator £28–35k. The spine works for everyone in the firm at once — and it doesn't hand in its notice.

Proof

Proven, not theoretical

Running live inside a UK legal services firm

This isn't a pilot or a demo. An Expul-built system is in daily production use at a UK legal services firm, assessing insurance claims end-to-end — and is now extending across the business:

  • Insurance claims assessment, end-to-end Live
  • Triage across a 16-mailbox operation Live
  • Legal drafting, weekly reporting and complaints handling In build

The pattern transfers. The spine doesn't care what sector you're in — it cares where your knowledge lives. Legal services, manufacturing, professional services, trades: if the knowledge sits in files, mailboxes and one owner's head, the same approach applies.

About

Owner to owner

Expul is run by Steve Kavanagh. Before Expul, Steve built the AI system that runs live inside a UK legal services firm — taking it from first workshop to daily production use, and from a single claims-assessment workflow to a system the whole firm now works from.

Expul exists to bring that same approach to owner-led businesses: family manufacturers, professional services firms, trades with an office function. Expul Ltd is a UK company, registered in England & Wales, based in Godalming, Surrey, and working with clients across the UK.

You'll deal with the person who builds the system — not an account manager, not an offshore team. Plain English, fixed entry price, and a straight answer on whether AI will pay back in your business before you spend real money on it.

Every engagement is scoped so that you can stop after any phase and keep what you've paid for. The firm map is yours. The indexed knowledge base is yours. The method is yours.

Tell me what your business does and where the bottleneck is. If a half-day mapping workshop makes sense, I'll say so — and if it doesn't, I'll say that too.
